What Is Creative Review? Definition + Process

Creative review is the structured process of critiquing work in progress before it ships. Who is in the room, how rounds are scoped, and what breaks the process.

Creative review is the structured process of critiquing work in progress against the brief, at defined checkpoints, before it ships.

The word "structured" is doing the work in that sentence. Unstructured review is a group of people reacting to a file in a chat thread, and it is the single most reliable way to turn good creative into average creative.

How the process works

Checkpoints, not continuous. Review happens at agreed stages (concept, style frame, rough cut, final) and not between them. Work shown outside a checkpoint invites opinions the work is not ready to answer.

Scope the round. Every round names what is open for feedback and what is locked. "We are reviewing pacing; the color is locked" prevents the round that reopens a decision made three weeks ago.

One consolidated voice. Feedback from six people arrives as one list, reconciled and prioritized, with contradictions resolved before it reaches whoever is executing. Six separate messages is not feedback, it is an argument the creative team has to referee.

Feedback references the brief. "This doesn't feel premium" is an opinion. "The brief says premium-not-cold, and this reads cold because of the blue cast" is a note.

Rounds are counted. Two rounds is normal. Round four means the brief was wrong, and the correct response is to fix the brief rather than the work.

What breaks it

The common failures are structural rather than personal: reviewing in a tool that has no version history, so nobody knows which cut they are commenting on; letting the most senior person speak first, which ends the round; and giving feedback on a phone at 11pm, which produces notes about thumbnails rather than about the work.

Examples

Agency to client, video. Concept review on three style frames, then rough cut with a scoped round on pacing and music, then final with a change-list of no more than five items. Anything beyond that list is a new scope.

In-house performance team. Weekly review of the whole variant batch against last week's results, where the review question is not "do we like it" but "which of these earned another test."
